Company
CAIO is a vendor-neutral AI advisory firm. We design and deliver enterprise transformation at the ground level, accelerated with AI. The starting point for every engagement is operational resolution — what the work actually looks like inside the operating entity.
Mission
To design AI adoption decisions correctly at the first move, and translate them into business change and commercial outcomes. The premise: most AI adoption failures and post-acquisition operating drift do not come from picking the wrong tool. They come from starting without a decision framework, then adjusting the framework around vendor proposals or executive pressure after the fact.
CAIO exists to install the decision framework first.
Practices
- PE & Deal Team Advisory — Post-acquisition 90-day control-loop triage. Operator-inside, not deal-team. Engagements in English (Japanese and Mandarin available). See the practice →
- SMB AI Judgment Design Practice — AI adoption judgment design for Japanese small and mid-cap companies. The Initial Theme Design Package (初回テーマ設計パック) takes the company from "we should do something with AI" to "we have decided what to do, in what order, with what success criteria." Engagements in Japanese. See the practice →
Operating model
- Founder-operator. Frank Wang operates every engagement directly. No team substitution, no junior delegation, no team-of-many staffing model.
- Vendor-neutral. CAIO holds no vendor partnerships, resale agreements, or implementation contracts. Recommendations preserve the client's own evaluation discipline.
- Bounded scope, bounded cost. Every engagement specifies scope and cost upfront. No hourly billing. No automatic continuation.
- Built for remote and international operability. Engagements run online, with travel where the work requires it. Architecture supports cross-border deal-team and portfolio engagements from day one.
Where we operate
CAIO is registered in Tokyo, Japan. The founder is currently based in Osaka and routinely travels to Tokyo for client engagements. The firm operates globally — engagements have been delivered for clients across Japan, US, Europe, and Greater China. International remote engagement is the operating default; on-site presence is provided where the work requires it.
For PE engagements with portfolio companies in Japan, the founder operates with full Japanese-language fluency at the operating-entity level.
What we do not do
- We do not sell or resell software, licenses, or vendor services.
- We do not take referral fees, kickbacks, or commission from vendors recommended in client engagements.
- We do not retain clients on long-term advisory contracts past the bounded engagement scope.
- We do not publish case studies that name client-side individuals or expose confidential transaction details.
These constraints are not marketing statements — they are operating commitments. Vendor-neutrality cannot survive vendor-payment relationships, and engagement quality cannot survive scope drift.
